Why Our First Chocolate Nearly Broke Us: The $200,000 Scale-Up Failure

The short answer: Moon Magic started in early 2021 with a goal: create the world's first no-sugar-added, low-calorie, vegan milk chocolate. We developed a chocolate we loved with a local Swiss chocolatier — and then discovered the hardest lesson in food manufacturing. A recipe that's perfect on the lab bench is not the same as a product you can make at scale. Over two and a half years and more than $200,000, several co-manufacturers tried to reproduce our chocolate at production volume. None could match it — not even close. That failure is what forced us to build our own factory. This is how it happened, honestly.
Where Moon Magic began
Moon Magic's journey started in early 2021. The goal from day one was ambitious: make the world's first no-sugar-added, low-calorie, vegan milk chocolate — real, satisfying milk chocolate you could enjoy daily instead of treating as a rare indulgence.
Two ingredient discoveries made it feel possible. The first was EPG, a plant-based oil with almost no calories. The second was allulose, a sweetener that tastes like sugar but carries almost none of the caloric or glycemic impact. Together they opened a door: a chocolate that could deliver the taste and texture people love without the sugar and calories that usually come with it.
Developing the recipe with a Swiss chocolatier
To turn that idea into something real, I found and began working with a local Swiss chocolatier here in Vancouver. Over the course of about a year — and many, many iterations — we finally landed on a chocolate I thought was absolutely fantastic.
I was pumped. I was excited to move into production and start selling. And I had no idea how wrong I was about what came next.
The lesson: a lab sample is not a production-ready product
Here's the hard truth that experience taught me, and it's the single most important thing in this story for any founder making a physical product:
Matching a benchtop or lab sample and scaling it into a production-ready product is extremely difficult. The small-batch version you perfect by hand does not automatically translate to something a factory can produce consistently at volume. The ingredients behave differently at scale. The equipment is different. The process is different. And with a product as nuanced as Moon Magic's — built on unusual ingredients like EPG and allulose to hit a very specific texture and melt — that gap was especially brutal.
I learned this not just the hard way, but through a particularly difficult version of the problem.
Two and a half years, several manufacturers, over $200,000
We spent two and a half years working with several different co-manufacturers trying to get the product scaled up to something production-ready. I personally spent over $200,000 in that effort.
In the end, none of the manufacturers could do it. They could not match the product — not even close. The thing that made Moon Magic special was exactly the thing that made it impossible for a standard co-packer to reproduce.
Eventually I had to throw in the towel. And because of how much the failed scale-up had already cost, I made the difficult decision to build the first Moon Magic Chocolate Factory ourselves — a space where we could design the room and the machinery around the specific nuances of our chocolate and the other products we wanted to make. That story is Chapter Two.
A look back at the originals
As an aside — I actually still have the original products from back in 2022. The first Moon Magic lineup was bars of chocolate: the original no-sugar-added, low-calorie vegan milk chocolate, in six flavors, some with inclusions. There was a regular milk chocolate, a crunchy bar, a salted caramel, a chocolate-coconut one, a coffee-flavored bar, and a chocolate cherry. It's genuinely nice to still have them around — a reminder of where this all started.
